Let’s be honest: creating a compelling learning artifact without knowing your learners feels a bit like assembling a jigsaw puzzle with no box and some of the pieces missing. It’s tough to get something comprehensible done and it can be difficult to feel proud of what you’ve accomplished.
The analysis paradox
Every instructional designer knows that a robust analysis phase is the fulcrum of quality, yet the calendar rarely cooperates. Stakeholders want a prototype yesterday; meetings disappear from calendars; and the clock treats scope-update calls as optional. The result is a paradox: we cannot do our best work without analysis, and yet we must do our best work when analysis is truncated. So we adapt, not by abandoning analysis, but by compressing and externalizing it into lightweight artifacts: a one‑page hypothesis of learner jobs‑to‑be‑done, a risk register of unknowns, and a decision log that documents assumptions.
When you can’t diagnose, you instrument
The absence of diagnostic assessments removes a giant safety net. As a result, I’ve tried treating my first release as a diagnostic in disguise. I’ve tried building “micro‑checks” into the opening minutes (for example, a two‑item scenario poll or a choose‑your‑path reflection) that both orient learners and quietly reveal their baseline. In cases where live delivery iteration is impossible, I’ve tried embedding learning analytics from the outset (completion, dwell time, branch choices) and planned around a rapid iteration window; measurement was my substitute for diagnostics.
Subject Matter Experts (SMEs) are helpful, but not sufficient
Subject Matter Experts (SMEs) often give us demographics like “adult, professional, salespeople.” Useful, yes, but nowhere near the whole story. In cases like these I’ve tried to treat SME input as a starting compass, not a GPS. Another designer I spoke with suggested that I “extract performance archetypes rather than personas,” like “the new account executive who over‑relies on product features,” “the veteran rep who resists discovery questions,” “the manager who conflates coaching with inspection.” Then I should translate those archetypes into observable behaviors I can design for, even if the profile still has holes.
Complicating matters, limited SME availability and tight prototype deadlines can truncate validation cycles. I adopted two tactics help: #1. orient SME touchstones around artifacts (for example, “React to these three scenarios ranked by risk.”) rather than open‑ended chats as it can help focus the data, and #2. use asynchronous review when possible (things like comment‑enabled scripts, narrated walk‑throughs, or annotated wireframes) to multiply SME impact without multiplying meetings.
Decision‑making under uncertainty
Since Instructional Designers are intended to make choices based on data, how do we choose when we don’t have enough? The only answer I can come up with is to fall back on product disciplines:
- Minimum Viable Prototype (MVP): the smallest coherent learning slice that can validate the riskiest assumption. If the riskiest assumption is relevance, ship a single scenario with a branching decision and reflection prompt.
- Assumption Mapping (AM): list assumptions, rank by uncertainty and impact, and design the prototype to test those in quadrant one.
- Progressive Disclosure (PD): present core content first, optional depth second, and edge cases third. This accommodates heterogeneous audiences without bloating cognitive load. Though, including optional depth and edge cases may be discarded in the name of alignment and other time/attention constraints from the client/stakeholders.
- Modular Architecture (MA): build independent learning “chunks” (context, scenarios, decision-trees, etc.) that can be swapped once real learner data arrives.
Which learning theories help when you’re flying blind?
While specific data relating to our learners might not be available, we can still fall back on historical data, research, and learning theories to at least start out methodologically sound, even if our specifics are off the mark initially. The three I want to specifically call out as touchstones for me are:
Cognitive Load Theory (CLT). Since working memory is limited and long-term memory takes time to encode new information in association with existing knowledge, it can be difficult to fully rely on that encoding taking place since learner prior knowledge may be one of the unknown variables. CLT offers a reliable default strategy of keeping it simple: use streamlined visuals, worked examples, and tight signaling to minimize extraneous load when audience variance is high.
Andragogy tells us that adults are self‑directed, problem‑centered, and relevance‑seeking; so anchoring content in authentic problems, not abstractions may at least orient our learners to the content and ease encoding (if nothing else, SMEs should at least have given you enough context to accomplish this without additional analysis). Start with a consequential scenario and let concepts surface from decisions.
Universal Design for Learning (UDL) is something I’m particularly passionate about. Their mantra of “necessary for some, good for all” reminds me that I never truly know what unexpected benefits solid design decisions can bring about. Incorporating multiple means of engagement, representation, and action lets me provide flexibility without knowing precise needs. This can occasionally be limited by constraints such as tools, but accessibility is being integrated more and more into things as time goes on, and legal protections can often help us argue for additional resources.
Test‑Enhanced Learning (TEL), something I’ve begun looking more closely into recently, states that retrieval practice strengthens memory which means it can double as stealth diagnostics. Low‑stakes questions in formative assessments both teach and reveal where to iterate if you are able to use that interactive iterative development strategy.
Make the most of imperfect information
When you can’t get all the answers you want or need, all you can really do is try to squeeze value from what you do have. Things like job descriptions, any existing learning materials, support tickets, or performance dashboard can give you some additional insights. The trick is to convert each artifact into design signals: frequent support topics become misconception candidates; playbooks yield authentic decision points; job descriptions expose threshold tasks worth simulating. It may also be possible to enlist proxy learners to pilot your MVP and expose misalignments quickly.
Closing the loop
Designing for an unknown audience can potentially induce panic and feel like guesswork. But, through disciplined inference plus rapid feedback you may find you can get more data than you expect even if you’re denied a thorough analysis phase. When analysis time shrinks, externalize assumptions. When diagnostics are missing, instrument the experience. When SME input is thin, distill performance archetypes. And when certainty is a luxury, choose theories that generalize gracefully like CLT, Andragogy, UDL, and TEL. and emphasize modular design. We may start in the dark, but with a steady process and a good flashlight (testing, iteration, and support), we won’t be flying blind for long.
